Without a doubt, good espresso needs a capable machine. One that can deliver water at a stable temperature and suitable pressure, and do that again and again and again.
Truth is though, once the machine can handle those basics, it’s the grinder that has the biggest influence on flavour.
It controls the size of the grounds, the mix of particles and the amount of coffee in the basket. And those things decide how water moves through the puck. And therefore the quality of the espresso that ends up in your cup.
What a good espresso grinder actually does
So why do espresso machines receive so much attention? It’s quite simple really. They take up more space on the counter. On top of that an espresso machine usually has gauges that move, lights that flash and steam pouring from wands. That’s a lot of attention-grabbing theatre.
The grinder is the shy friend at the party. It works for only few seconds at a time. Then it goes quiet again.
That’s shaped how people buy equipment. We spend hours, nay, days comparing boilers, pumps and pressure controls, and watching James Hoffman videos. Then we choose a grinder based on whatever’s left in the budget.

The espresso machine still has a difficult job
Falling temperature changes the coffee. Weak steam slows the bar and grows the queue. Poor recovery adds time to every order. And if the machine breaks down, the shop may stop selling coffee altogether.
A capable machine is necessary. It gives the barista stable water and a reliable place to work.
Before that water reaches the coffee, though, the grinder has already made several decisions.
What happens before the water arrives
It has set the grind size and delivered the dose. How the grounds sit in the basket, and their density will influence where the water travels.
Water follows the easiest available route. The one with least resistance. It moves quickly through loose areas and slows down in denser parts of the puck. This uneven flow is called channeling. And it can produce bad espresso even when the machine has held the correct temperature and pressure throughout the shot.
Grind size
Coffee ground too coarsely doesn’t offer enough resistance, so the water moves through it quickly. The espresso comes out thin, sharp and unfinished. Go too fine and the water struggles to pass through the puck. The shot slows down or finds weak routes through the coffee, leaving the espresso dry and bitter.
The distance between the burrs controls how large or small the grounds become. That’s the grind size. A good grinder lets you make very small changes to the grind size and holds the setting once you’ve found the right position.
Particle distribution
Even at the correct grind setting, the pieces of coffee won’t all be exactly the same size. Every dose contains larger pieces, smaller pieces and very fine particles called fines. The mix of those different sizes is known as particle distribution.
That mix affects how water moves through the puck. Too many fines can collect in certain areas and restrict the flow. If the distribution changes between doses, the espresso changes with it.

If the espresso reaches the target weight too quickly, grind finer. If it takes too long, move coarser. Make small changes. A movement that barely registers on the control can add several seconds to the shot.
After changing the setting, grind a small amount before judging the next espresso. Coffee from the previous position may still be sitting inside the chamber or chute.
Check the dose
Check the dose as well. A timed grinder measures seconds rather than grams, so weigh the grounds while setting up the recipe. Update the programmed time if the dose has moved.
Prepare the puck consistently
